Short answer: Stop funding marketing that only earns clicks on pages you own, and move that money to work that earns citations where AI engines look. Cut content volume, rank-chasing and link buying first. Fund third-party mentions, expert voices and AI visibility measurement. Keep your technical SEO: Google says a page must be indexed and snippet-eligible to appear in AI Overviews. In Nicola Ziady’s 5 Shifts Marketing Leadership Framework, this is a Shift 1: From Tactics to Strategy decision.
AI Search Budgets for 2027: By the Numbers
| The number | What it means for you | Source |
|---|---|---|
| 56%of CMOs lack the budget to deliver their 2026 strategy | If you’re short, you’re in the majority. AI search won’t arrive with new money. It has to come from cuts. | Gartner 2026 CMO Spend Survey |
| 7.8%of company revenue goes to marketing, up from 7.7% | Budgets are flat. Every line you add in 2027 replaces one you cut. | Gartner 2026 CMO Spend Survey |

| 3xstronger link to AI visibility for brand mentions than backlinks (0.664 vs. 0.218) | Being talked about across the web matters about three times more than being linked to. Stop buying links. Fund mentions. | Ahrefs, 75,000 brands |
| 2.5xmore B2B AI citations from LinkedIn, Reddit and YouTube than company websites (47.5% vs. 18.7%) | AI engines quote what others say about you more than what your own site says. Fund your presence where they look. | Meltwater, May 2026 |
| 35%higher organic click rate for sites cited in AI Overviews | When AI cites you, people still click. The citation is the new ranking. (A correlation, not proven cause.) | Seer Interactive |

| 70% vs. 30%of CMOs call AI leadership critical, but only 30% report mature readiness | Ambition isn’t the gap. Readiness is. Fund the people and systems, not just more tools. | Gartner 2026 CMO Spend Survey |
| 15.3%of marketing budgets already go to AI | You’re already spending on AI. The question is whether any of it earns you a citation. | Gartner 2026 CMO Spend Survey |
Funding AI Search in 2027: The Answers
Why do CMOs have to stop funding something to pay for AI search?
Because the budget isn’t growing. Gartner’s 2026 CMO Spend Survey of 401 marketing leaders found budgets flat at 7.8% of company revenue, and 56% of CMOs said they already lack the budget to deliver their strategy. Any new AI search line in 2027 has to come out of an old one.
What should CMOs stop funding first?
These three budget lines earn the least in AI search ::
01
Stop publishing more just to publish more.
More pages don’t make AI engines notice you. In Ahrefs’ study of 75,000 brands, how much a brand published was one of the weakest predictors of whether AI mentioned it.
02
Stop paying to chase rankings, and stop reporting traffic alone.
A top ranking no longer guarantees the click. Seer Interactive found organic click rates fell 61% when Google showed an AI Overview, with the answer now sitting above the links.
03
Stop buying links.
Links matter far less to AI than being talked about. Ahrefs found brand mentions were about three times more closely tied to AI visibility than backlinks (0.664 vs. 0.218).
What should that money fund instead?
These three budget lines earn the least in AI search ::
01
Fund being talked about on other sites.
AI engines quote what others say about you more than your own website. In Meltwater’s analysis of 9.5 million AI citations, LinkedIn, Reddit and YouTube supplied 47.5% of B2B citations, against 18.7% for company websites. Ahrefs found YouTube mentions had the strongest link to AI visibility of anything it measured.
02
Fund your experts, not just your brand account.
AI engines cite people more than logos. About 75% of LinkedIn citations in Meltwater’s study came from individual profiles, not company pages.
03
Fund tracking citations, not just clicks.
You can’t manage what you don’t measure. Check every month whether ChatGPT, Gemini, Perplexity and Google AI Mode name you when buyers ask your top questions.
Forrester’s 2026 guidance told B2B marketing leaders to move 15% or more of content or digital spend to AI search discoverability, and its 2027 guides name answer engine optimization as an area to increase. Gartner found the most AI-ready marketing teams put 21.3% of budget into AI, against a 15.3% average.
No. Stop funding rank-chasing, not the fundamentals. Google says a page must be indexed and eligible to show with a snippet before it can appear in AI Overviews or AI Mode, and that existing SEO best practices still apply.
Pick a fixed set of questions your audience ask and run them through ChatGPT, Gemini, Perplexity and Google AI Mode every month. Your citation rate is the share of answers that name or link to you. It matters because Seer Interactive found cited sites earned 35% higher organic click-through rates, though it notes that doesn’t prove cause.
The CMO Survey found 40% of companies already use generative engine optimization, as reported by Search Engine Journal. Gartner found 70% of CMOs call AI leadership a critical goal, but only 30% report mature AI readiness.
Nicola Ziady, a software engineer turned CMO, who tests each shift on her own brand first. She made this exact call in late 2025, stopping SEO optimization on her own content to become the source AI engines cite.
Your plan says what you want. Your calendar says what you chose.
